The Hidden Engine of Innovation is UIIN’s 2025 casebook on university-industry partnerships, gathering 15 case studies from Spain, Sweden, Germany, Austria, Italy, the Netherlands, Australia, Turkey, Indonesia and beyond. Across these diverse cases, a common message emerges: Impactful university-industry partnerships do not happen by default. They are deliberately built and sustained through shared purpose, trust, clear structures and a long-term commitment to creating value together.

Why university-industry partnerships matter now

We have long been told that the problems facing our world cannot be solved in siloes, and yet universities, companies and public organisations still attempt to shoulder the burden of progress alone. At the heart of innovation sits a powerful and often overlooked mechanism, described in the foreword as the hidden engine of transformative breakthroughs: partnerships that fuse academic research with real-world application.

The casebook also answers questions UIIN hears repeatedly from its global membership, from participants in its training and consulting work, and at its annual conference. Where can I find examples of successful partnerships? What are the success factors for collaboration? What models exist that I can replicate? Rather than theorise, the book responds with documented practice from institutions and companies that have already done it, and it is candid about what proved difficult along the way.

The 15 case studies explore a range of approaches to university-industry collaboration, showcasing how partnerships create value across research, education, innovation and regional development.

Several chapters focus on strategic, long-term partnerships, illustrating how universities and companies build enduring relationships that evolve over time and support shared goals. These include collaborations between Universidad Carlos III de Madrid and Airbus, as well as Saab and Linköping University.

Other contributions examine knowledge transfer and collaborative innovation, highlighting how academic expertise and industry challenges come together to generate new ideas, technologies and opportunities. Readers will find examples from organisations including Bayer, ams OSRAM and Ca’ Foscari University of Venice.

The casebook also explores innovation ecosystems, partnership models and enabling structures, showing how institutions create the conditions for successful collaboration through governance, networks and strategic frameworks. Cases include Foodvalley, KTH Royal Institute of Technology and Jönköping University.

Finally, several chapters focus on entrepreneurship, talent development and lifelong learning, demonstrating how universities and industry are working together to prepare future talent, support innovation and strengthen workforce capabilities. Featured examples include the Institute of Applied Technology-Digital, UTS Animal Logic Academy, ASELSAN Academy, Telefónica Venture Builder and SLB’s AI Academy.

What the cases reveal

  • Purpose must be mutual, not assumed. Long-standing partnerships such as Saab and Linköping University, or UC3M and Airbus, show that sustained collaboration depends on shared purpose that is revisited regularly and made explicit rather than taken for granted.
  • The most resilient partnerships are embedded in systems. Initiatives such as Foodvalley and SLB’s AI Academy operate as orchestrated ecosystems rather than isolated collaborations, gaining durability and scale by connecting across sectors and policy levels.
  • Trust needs structure to sustain. Jönköping University’s commitment-based partnerships and Telefónica’s Venture Builder both show that trust alone is not enough: it has to be accompanied by clear processes, transparency and governance.
  • Talent development is a shared responsibility. From the UTS Animal Logic Academy’s industry-designed studio model to ASELSAN’s graduate education embedded in company strategy, the strongest examples reject the traditional boundary between learning and working.
  • Inclusivity and access are not side objectives. Bayer’s mentoring approach, IAT-D’s industry-integrated training and the SLB Academy’s global footprint all show that diversity of voice and background is a competitive advantage rather than an afterthought.

Building partnerships that last

The casebook makes a clear case for treating university-industry collaboration as a strategic capability rather than a series of isolated projects.
